What Is Kata and Why Do Manufacturers Use It?

A closer look at the improvement method that builds problem-solving capability from the inside out

Kata is a structured method for improvement, rooted in the Toyota Production System, that gives your people a repeatable way to solve problems and build capability over time. The word itself comes from Japanese, describing a practiced pattern, the kind of deliberate repetition that develops skill through doing.

Mike Rother, an engineer and researcher who spent years studying Toyota’s methods, documented the approach in his book Toyota Kata. He identified two core routines at the heart of Toyota’s improvement culture: the Improvement Kata and the Coaching Kata.

How It Works

The Improvement Kata gives teams a four-step pattern for moving from where they are to where they want to be:

  1. Understand the direction or challenge
  2. Grasp the current condition
  3. Establish a target condition
  4. Experiment step by step toward the target condition

Each experiment generates learning, regardless of outcome. Over time, this builds problem-solving capability across your workforce, not just among your most experienced people.

The Coaching Kata gives managers and supervisors a structured way to develop their teams through the improvement process. Rather than directing or correcting, coaches learn to ask questions that build thinking skills. This is where the culture shift takes root.
